Competitor keyword gap analysis with an AI agent — and joining it to what you pay for

TL;DR

Keyword gap analysis is a standard SEO exercise that usually needs a paid tool and an afternoon. The version worth doing joins it to ad spend, because the most expensive finding is not a keyword you are missing — it is one you rank first for and are paying for anyway.

The four questions this answers

  • What does a competitor rank for that we don't? — the classic gap, with volume and estimated traffic value so the list is ranked by what it is worth rather than by count.
  • Which of our rankings are slipping? — position changes on the keywords that already send traffic.
  • Who actually owns the SERPs we care about? — the domains appearing across a query set, which is often not who you assumed.
  • Are we buying clicks we already rank first for? — the one that pays for itself, and the one a standalone SEO tool cannot answer.

Why the paid-search half is the valuable half

Ranking first organically for a query and also bidding on it is not automatically waste — brand defence is a real strategy, and there is evidence that holding both positions can be worth it. But it should be a decision, and in most accounts it is an accident: the keyword was added years ago, it converts, nobody looked at where else the click could have come from.

Answering it requires organic ranking data and ad spend in the same place. SEO tools have the first, ad platforms have the second, and the join is why this normally does not get checked.

Search Console shows the organic side of your own site; a research API shows competitors and the wider SERP. Different jobs, both needed for a real gap analysis.

The run, step by step

Nothing in that sequence needs a separate SEO subscription or an API key — the research family runs on platform credentials, so there is no account to connect.

  1. 1Name two or three competitors. The agent pulls every keyword each domain ranks for, with position, ranking URL and estimated traffic value.
  2. 2Diff against your own ranked keywords, so the output is the gap rather than two lists to compare by eye.
  3. 3Filter by intent. Informational keywords need content; commercial and transactional ones may be worth a landing page or a bid. Ranking by volume alone produces a list nobody acts on.
  4. 4Join the surviving keywords against Google Ads search terms and spend — this is the step that turns an SEO report into a budget decision.
  5. 5Ask for the SERP on the handful that matter, because "we could rank for this" changes meaning when the first page is entirely owned by marketplaces.

What to be careful about

  • Estimated traffic value is an estimate, calculated from volume and CPC. It is good for ranking a list and bad for forecasting revenue; treat it as an ordering, not a number.
  • Keyword difficulty is a model, not a fact, and different vendors disagree substantially. Use it to bucket, not to decide.
  • A page audit fetches one page. A site crawl is a real crawl of somebody's server — for your own site that is fine, and for a competitor's it is not something to do casually.
  • Research calls cost money per request. A run that pulls a thousand keywords across fifty domains has spent real money with nothing looking wrong, which is why the cost knobs are clamped and a per-run budget cuts it off.

What to put on a schedule

  • A monthly gap re-run against the same competitor set, so the output is what changed rather than a fresh list each time.
  • Position monitoring on the keywords that actually convert, joined to Search Console so a ranking slide surfaces before the traffic does.
  • A quarterly cannibalization check across organic rankings and paid search terms.
  • Brand mention monitoring, which is the closest thing to an early warning that a competitor has started targeting you.

Frequently asked questions

Can an AI agent do keyword gap analysis?
Yes — pull every keyword a competitor domain ranks for with position and estimated traffic value, diff it against yours, filter by search intent, and rank what is left by what it is worth.
Do I need an SEO tool subscription for this?
Not here. The research family runs on platform credentials, so there is no account to connect and no API key to manage; usage is billed at the cost the vendor reports for each call.
What is the highest-value SEO question an agent can answer?
Usually whether you are paying for clicks on queries you already rank first for. It needs organic ranking data and ad spend in one place, which is why it rarely gets checked — SEO tools have one half and ad platforms the other.
Is estimated traffic value reliable?
It is good for ordering a list and poor for forecasting revenue. It is derived from volume and CPC, so treat it as a ranking signal rather than a number you plan against.
Will the agent crawl a competitor's site?
Not without an explicit confirmation. A page audit fetches a single page; a full crawl sends real crawler load at a server and requires you to confirm the site is yours or that you have permission.
